# What is dysfunctional turnover?

Definition

Dysfunctional turnover is a departure that damages the organization: a high performer, a specialist, or someone hard to replace at any price.

## Dysfunctional turnover is an exit that hurts the organization.

It is the loss of a high performer, a specialist, or someone whose knowledge and relationships would be hard to replace at any price. The work they did does not stop when they leave. It lands on people who know less about it.

Its opposite is [functional turnover](https://www.teampredict.ai/glossary/functional-turnover). Dysfunctional exits are usually [regretted](https://www.teampredict.ai/glossary/regretted-attrition) and often voluntary, because the people you can least afford to lose are the ones other employers want.

## These are the exits that cost the most to replace.

This is the class of exit worth building an early-warning process around, because the replacement cost and the ramp time are both at their highest.

The cost goes beyond the recruiting bill. Projects stall, clients notice, and the people left behind absorb the work, which can push the next person towards the door.

## You measure it by tagging exits and counting the damaging ones.

Formula

Dysfunctional turnover rate = dysfunctional exits ÷ average headcount × 100

Tag each exit at the time, with HR and the manager agreeing the tag. Track the rate and the count side by side: on a small team, one specialist leaving is enough to matter.

## Here is a worked example with round numbers.

Take an invented engineering group with an average headcount of 80 and 8 exits in a year. Three of them were senior engineers who owned systems nobody else understood well.

_Figure: An invented engineering group with an average headcount of 80 had 8 exits in a year, three of them senior engineers who owned systems nobody else understood well. Total turnover is 8 divided by 80, which is 10%. The dysfunctional turnover rate is 3 divided by 80, which is 3.75%._

The dysfunctional turnover rate is 3 ÷ 80 × 100 = 3.75%, against total turnover of 8 ÷ 80 = 10%. The 3.75% is the number to bring to the leadership meeting.

## You reduce it by seeing it coming.

Know who would be a dysfunctional exit before anyone resigns: list the high performers, the specialists and the single points of failure. Hold regular [stay interviews](https://www.teampredict.ai/glossary#stay-interview) with them, watch for [resignation signals](https://www.teampredict.ai/glossary/resignation-signal), and review their growth and pay before a competitor makes the offer.

_Figure: Two timelines. On the first, a single signal arrives on its own: that is noise. On the second, several signals arrive in the same few weeks, a public profile refresh, a withdrawal from optional work and a shift in visible career activity: that is a pattern. The gap between the first signal and the resignation letter is the only window in which a retention conversation can still change the outcome._

## These are the common mistakes with dysfunctional turnover.

- Only spotting it in the exit interview, when the decision is already made.
- Relying on a [counteroffer](https://www.teampredict.ai/glossary#counteroffer) as the plan. It treats the symptom at the worst moment and at the highest price.
- Letting critical knowledge sit with one person. [Succession planning](https://www.teampredict.ai/glossary#succession-planning) turns a key departure from a crisis into a plan.
- Counting it once a year. A single specialist leaving can matter more than the annual total.
